Read a P&L Without Getting Lost

A first pass should reveal how profit was made and what needs questioning.

Start with the reporting period, currency and accounting basis. A month, quarter and year-to-date statement answer different questions. Compare like periods and ask whether the numbers are final, provisional or affected by changed accounting policies. Revenue is not automatically money received during the period, particularly under accrual accounting. Likewise, an expense may be recognised before or after the related cash payment. Understanding those boundaries prevents a strong-looking month from becoming a misleading story. Ask for the comparable prior period and budget, but do not assume either is an appropriate benchmark without context.

Follow the Layers of Profit

Read from revenue to the costs directly associated with what the business sells, then to gross profit and operating expenses. Presentation varies by company, industry and accounting framework, so clarify unfamiliar categories rather than forcing every business into the same template. Examine both amounts and margins: a larger profit total can coexist with weaker profitability relative to sales. Ask whether pricing, product mix, supplier costs or staffing changed. Look for material one-off items and understand them without automatically dismissing every inconvenient expense as exceptional. Recurring explanations deserve the same scrutiny as recurring costs.

  • Confirm whether figures include tax and financing costs.
  • Compare consistent periods and category definitions.
  • Ask about unusual movements before proposing cuts.

Finish With Questions, Not Certainty

A profit and loss statement does not show the whole financial position. Review the balance sheet and cash-flow information to understand receivables, inventory, debt and cash movement. A profitable company can still face a cash squeeze if customers pay late or money is tied up elsewhere. Ask which changes management can explain, which require investigation and what action follows. For unfamiliar accounting treatments, involve a qualified accountant. The goal of a quick read is not to certify the business; it is to identify the few questions that deserve a slower, better-informed answer.

Profit is a result; cash availability is a separate question.

Puntos clave

  • Confirm the period and accounting basis before comparing results.
  • Separate revenue, gross profit and operating profit.
  • Review cash flow separately from reported profit.
